The Client
A leading distributor of tactical gear and outdoor equipment expanding its digital footprint.
The client is a top United States-based distributor of BB guns, airsoft gear, and tactical equipment, serving a large and rapidly growing online customer base of outdoor enthusiasts, hobbyists, and professional training centers. With a massive product catalog featuring thousands of complex configurations, individual SKUs, and bundled accessories, the brand has established itself as an industry leader in the specialized outdoor recreation market.
Operating in a highly competitive e-commerce sector, the client's business model relies on maintaining a seamless, high-speed digital storefront. Customers expect real-time product availability, detailed technical specifications, and a fast checkout experience. In addition, the distributor is actively expanding its sales channels to accommodate B2B accounts, including physical retail shops and commercial training facilities, which require volume-based pricing, tax exemption management, and custom ordering portals.
As their traffic and catalog expanded, the client's initial e-commerce setup on WooCommerce began to experience severe stability issues. WooCommerce, while effective for small businesses, struggled to support the client's complex product taxonomy and high transactional volumes. Plugin conflicts became frequent, page load times ballooned, and administrative tools were inadequate for managing inventory updates. The company needed to migrate to an enterprise-grade platform that could scale with their growth.
The Challenge
Performance bottlenecks and maintenance overhead stalling online growth.
Prior to the migration, the client's digital operations were severely constrained by their legacy WooCommerce storefront. As the inventory grew to encompass thousands of bundled and complex SKUs, the database became bloated. This database strain led to performance bottlenecks, with page load times rising to between 5 and 7 seconds on product details and collection pages, leading to high cart abandonment rates and a poor user experience.
System maintenance had also become a continuous operational burden. The team relied on a fragmented web of third-party plugins to handle basic features, resulting in frequent plugin conflicts that caused unexpected site outages during high-traffic sales periods. Furthermore, WooCommerce lacked the built-in capability to handle multi-store management, B2B purchasing flows, volume pricing, and advanced security controls, which restricted the client's ability to pursue wholesale business channels.
5-7s
Page load times before migration
WooCommerce database bloated from massive catalog size, leading to severe site latency.
Frequent third-party plugin conflicts caused system instability and checkout errors.
Legacy inventory management tools were inadequate for complex product bundles.
Absence of native B2B ordering and security controls limited market expansion.
What our audit found
Identifying database conflicts and architectural limits of legacy software.
Our technical team conducted a thorough audit of the WooCommerce database, code configuration, and hosting infrastructure. The diagnostic revealed that the page latency was driven by inefficient database queries. WooCommerce stores product attributes in a flat meta-table, meaning that rendering a complex product page with multiple variations required dozens of heavy database calls.
Additionally, the reliance on multiple third-party plugins created security vulnerabilities and resource contention. Plugins for tax calculation, payment processing, and inventory management were frequently fighting for database access, causing slow response times and database locks. The diagnosis confirmed that simply upgrading server hardware would not solve the root issues; the client required a complete transition to a platform designed for large catalogs and high-volume transactions, paired with a modern search and caching architecture.
Multi-variation query structures overloaded the legacy database during peak traffic.
Fragmented plugin architecture created security weaknesses and resource conflicts.
Legacy caching mechanisms failed to serve static assets efficiently to global users.
Lack of database indexes for complex product bundles slowed admin operations.
The Solution
How we turned it around.
Implement Magento 2 with a High-Performance Caching Stack
We designed and deployed a modern Magento 2 hosting stack optimized for speed and high traffic. We integrated Elasticsearch as the primary catalog search engine, allowing customers to search and filter through thousands of items instantly. To solve the page speed bottleneck, we implemented a caching layer combining Redis for database session caching and Varnish Cache for full-page caching.
This combination, supported by a global Content Delivery Network (CDN), ensures that static product details and category pages are served directly from cache memory, minimizing database queries and maximizing site speed.
What we shipped
- Integrated Elasticsearch to handle fast catalog queries and autocomplete search.
- Deployed Redis and Varnish Cache to offload database calls and speed up pages.
- Configured Cloud Hosting with CDN support to serve global traffic efficiently.
Design a Phased Four-Phase Migration Plan
To minimize the risk of data loss or operational downtime, we executed the migration using a structured, four-phase methodology:
- Audit & Planning: Defined database mapping rules and audited source data formats.
- Setup & Customization: Deployed the Magento 2 environment and configured custom B2B/B2C modules.
- Data Migration & Validation: Transferred historical order, customer, and product data using custom migration scripts.
- Testing & Launch: Conducted rigorous user acceptance testing and automated regression testing before going live.
This phased approach ensured that historical customer profiles and transaction records were migrated securely without interrupting daily business operations.
What we shipped
- Established database mapping rules to align WooCommerce data with Magento.
- Developed custom migration scripts to securely transfer products, orders, and users.
- Validated data integrity in parallel staging environments prior to the final switch.
Build Custom B2B/B2C Features and ERP Integrations
We developed custom modules to support both retail consumers and wholesale business clients on a unified platform. We integrated the Magento storefront with the client's ERP and payment gateways, enabling automated billing and transaction handling. The administrative backend was customized with bulk import and update tools, allowing the operations team to modify pricing, inventory levels, and product descriptions for thousands of SKUs simultaneously.
What we shipped
- Designed a unified dashboard to manage B2C retail and B2B wholesale transactions.
- Automated financial transactions through ERP and custom payment gateway API integrations.
- Streamlined administrative workflows with bulk import and update tools.
The Numbers
Outcomes we can talk about.
The migration to the Magento 2 platform successfully transformed the client's e-commerce operations. By replacing WooCommerce with a robust architecture and an optimized caching stack, the distributor eliminated catalog performance bottlenecks. Page load times were cut from a sluggish 5 to 7 seconds down to less than 2 seconds, which immediately improved the customer browsing experience and boosted checkout conversions.
Note on Metrics: Because the migration was completed in a private cloud environment with strict sales data confidentiality guidelines, quantitative revenue figures were restricted from public release. The success of the project was measured by system stability, administrative speed, and page load time reduction. Qualitatively, the new centralized inventory dashboard has eliminated manual inventory updates and double-entry, allowing the business to manage its complex catalog with ease.
With the new multi-currency, multi-tax, and multi-language capabilities configured, the client is now equipped to scale internationally. The API-driven architecture has also prepared the brand to easily connect mobile applications and external marketplaces to their core database.

What We Built
What's Next
Expanding digital operations to mobile commerce and marketplaces.
With the core Magento 2 infrastructure performing stably, the client's digital roadmap focuses on leveraging Magento's API framework to build a headless mobile commerce application for direct-to-consumer buyers. This will provide a tailored, app-based shopping experience to their most loyal customers.
Additionally, the client plans to integrate their inventory database directly with major online marketplaces, using Magento as the central command center to manage product listings, orders, and fulfillment across multiple digital storefronts.
Frequently Asked Questions
About This Project
The questions teams usually ask when they want to run a similar engagement.
No. We developed a comprehensive URL redirection map during the planning phase, ensuring that all legacy product and category links redirect to their new Magento pages, preserving search engine visibility and domain authority.
